Being A Likeable Boss

Is it Better to be Loved or Feared?
This famous question comes down to us from Niccolo Machiavelli, a political theorist who lived in Italy during the Renaissance. He contended that a leader who is feared is preferable to a leader who is loved. However, he also lived during a time of great political instability where city governments changed in a flash, usually violently, and usually involving executions of the previous leadership. Since we no longer live in an age where stepping down from a leadership position or being removed would involve the loss of one’s head, do we really need to adopt the route that proved so disastrous for such ruthless dictators as Saddam Hussein and Augusto Pinochet?

The Case for Fear
An authoritarian approach to leadership is not all bad. Some people in leadership positions might still maintain that leaders who approach their employees with a sense of antagonism have fewer instances where employees take advantage of them. They can use “tough love” to “whip employees into shape.” Where supervisors who aim for popularity fail in setting boundaries for their employees, authoritarian leaders make those boundaries clear through well-defined consequences for crossing them. This approach to leadership seldom suffers from employees taking liberties or taking advantage of a perceived weakness from the supervisor.

The Case for Love
Well, that’s a case closed then, right? Make sure that you scare your employees, and they will treat you with respect and dare not cross you. This has been a great training session. Thank you for participating. Good luck!
If it were only so easy. While an authoritarian approach to leadership might give you the appearance of being respected, it’s not so likely that this respect would be genuine. Real respect must be earned, and involves respecting others. If you genuinely care about your employees, you may not have to work so hard getting them to do what needs to be done, uncovering instances where they were too afraid to approach you, or squashing conflicts with your employees that might tend to flare up when you approach your leadership role from an authoritarian standpoint. Perhaps being loved is not such a useless approach to effective leadership.

The Case against Either
The problem in leadership isn’t being more loved nor is it being feared more. Both have their upsides, but each also has its downside. Beloved leaders might be popular, but they might also be easily manipulated and put into unnecessary situations where it feels as if the inmates are running the asylum. Conversely, those who use fear as a leadership tactic frequently have to deal with such issues as insubordination or dishonesty from their employees. In addition, a work environment that is marked by fear turns into a poisonous place to work. Authoritarian leaders often experience higher rates of turnover from their employees. This means time that might otherwise be productively spent is now redirected towards training new employees. Any efficiency such a leader hoped to gain by cracking the whip has been lost when employees won’t stay for any length of time. There must be a middle way.

The Middle Ground
Since both leadership styles have both upsides and downsides, perhaps the best approach is to be a little bit of both. Like an authoritative leader, you want to have clear boundaries with clear consequences, but you do not want to create a fearful and poisonous work environment where everyone is trying to stab each other in the back and no one will tell you the truth, but whatever you want to hear.
In addition, a middle ground approach would mean that you do value your employees as people. You are genuinely interested in their lives. You understand that respect is a two-way street and must be earned. Yet, you impose clear boundaries. While you and your employees may be equal in both a personal and possibly even a professional sense, you have a different job than your employees. You face a different set of pressures. The key to understanding whether it is better to be loved or feared is considering the big picture and the long term, and in each situation, which approach would be more effective in the long run for that situation.

Increasing Your Happiness

Take Control of Your Professional Development

 

Often we wait for our employers, supervisors, or bosses to suggest professional development. If they do not do so, we remain in the same position and do not grow. To be happy at work, take control of your professional development. Set goals for yourself in terms of new skills to master, new roles to try on, or new positions to aspire to. Don’t be passive – be active! Seek out opportunities for new training or education, and enlist your supervisor or manager’s support. Be willing to develop new skills, and look for opportunities to do so. Create a professional development plan for the next year or even five years for yourself, and actively seek ways to implement it.
Seek Frequent Feedback
Seeking frequent feedback is another way to take control of your career happiness. Being aware of what we are doing well and what we can improve helps us as we set professional goals. Draw on your support team to seek out feedback regularly. Rather than relying on yearly or quarterly reviews, or waiting for a supervisor or colleague to come to you with feedback, ask for feedback on the completion of projects, after presentations, or when collaborating with others. Make an agreement with members of your support team that you will regularly ask for their feedback, and that you will listen carefully to what they have to say. When you receive feedback, listen respectfully rather than preparing to respond. Then decide how best to act on feedback, both developmental and positive.

 

Practice Professional Courage
One of the greatest things you can do for your own professional development and workplace happiness is practice professional courage. Professional courage involves directly and productively addressing conflicts, advocating for yourself and others on your team, and otherwise dealing directly and pro actively with potential problems. It can be difficult to practice professional courage, as it involves taking risks – it can seem easier to let a conflict go unaddressed or to accept the status quo. However, allowing conflict to be unresolved or your needs to go unmet can breed resentment and undermine productivity and happiness. Professional courage helps to promote open communication in the workplace. It also assures that resentments and grudges do not fester. Learning to practice professional courage is a leadership skill which can help prepare you for, and make you a candidate for, more responsibility or promotions. But even if it does not lead to job advancement, practising professional courage marks you out as a leader and someone who wants to promote the healthiest workplace.

Emotional Intelligence

Understand Emotions and How to Manage Them in the Workplace

 

As previously stated, having emotions is an inherent part of all human beings. Understanding one’s emotions and learning how to use them is the responsibility of each person. Many times, it may feel like the workplace is no place for emotions, whether good or bad. But the truth is, emotions must be utilized!
For example, if you are the manager and your team is about to miss an important deadline, it is up to you to stress how necessary it is for you to meet the deadline. The approach you take is determined by your natural tendencies as well as level of professionalism. One level-headed approach may be to call the team to a meeting and explain the ramifications of not meeting the deadline. This would also be a good time to listen to the team members to find out if there is something out of their control that is preventing them from doing their job.
A less calm and volatile method would be to yell at everyone and tell them to get to work.
Deciding which style is best can be done by weighing the pros and cons of each as well as which would result in the most positive outcome. Do not rely solely on how you feel, but what makes logical sense.
Role of Emotional Intelligence at Work
Emotional Intelligence plays a vital role in the workplace. How one feels about himself, interacts with others, and handles conflict is directly reflected in the quality of work produced. Both social and personal proficiencies are developed as a result of Emotional Intelligence.

 

Social Proficiencies

  • Empathy – Being aware of others’ feelings and exhibiting compassion.
  • Intuition – An inner sense of the feelings of others’.
  • Political Acumen – Ability to communicate, strong influence and leadership skills, and conflict-resolution.

 

Personal Proficiencies

  • Self-Awareness – Understanding one’s own emotions. The ability to asses one’s self as well as display confidence.
  • Self-Regulation – Managing one’s emotions. Maintaining trustworthiness and flexibility.
  • Motivation – Being optimistic about situations. Having the drive to take initiative and commit until completion.

 

Disagreeing Constructively
To disagree constructively means to do so in a positive, productive manner. Its purpose is not to disagree for the sake of disagreeing or getting your point across. It is also not used to be negative or destructive of another’s thoughts. The workplace is a place where disagreeing is a common occurrence. Companies look for the most effective ways to carry out operations and therefore invest in process improvement strategies, which opens the floor for discussion and compromise.
What does constructively disagreeing look like in practice, you may ask. Well, it is acknowledging and confirming someone else’s ideas before presenting your own.

 

Example:
Ted: Because of the nature of their duties, I feel the customer service phone team should arrive 30 minutes before their shift to bring up their systems and test their equipment to make sure it is properly working so they are ready to take the first call as soon as their shift starts.
Michael: I understand your point, Ted and I agree the phone team should arrive early to prepare themselves for the start of their shift. However, I feel 15 minutes is sufficient time for them to get everything in place.

Stress Management: Creating a Plan

Creating a Plan
When a stressful event arises (or if you anticipate a stressful event), creating a plan can give you a much-needed sense of control. With a plan, you can feel like you’re at least a little bit on top of things, and that you have power over the situation. Often, people find that making lists and planning (even if it’s for the short term) restores a bit of order and control to their life.

Things to think about include:

  • How can I maintain a healthy lifestyle (with appropriate amounts of diet, sleep, and exercise) during this period?
  • What changes will I need to make to my lifestyle?
  • How will my routine help me during this period?
  • How might my routine change?
  • How can I use the triple A approach to handle this situation?
  • What relaxation techniques might be appropriate?
  • What support systems can I rely on?

Remember, stress is individual, and therefore your approach should be too. If you simply can’t find the time to exercise during this stressful period, for example, and can manage only a ten minute walk per day, accept that as your new routine. This is not the time for you to put additional pressure on yourself.
After the stressful event is over, try to return to your normal routine as soon as possible. This will help restore order to your life and return your stress levels to normal.

Personal Productivity: Developing a Tracking System

Developing a Tracking System
Although there are many time management systems out there, we have found that most systems boil down to a few key principles. Here are our top three ideas.

Electronic Solutions: Most e-mail applications (including Microsoft Outlook and Lotus Notes) actually fall into the category of a PIM (Personal Information Manager) application. This means that they can store calendar, task, e-mail, and contact information all in one place.

To make the most of your electronic solution, follow these tips:

  • Keep personal and professional information in two separate locations. (For example, you might have a computer at home and one at work, or two e-mail profiles on the same computer.)
  • Take the time to learn about the features of the application and how to use them to be more productive. We’ll look at this a bit more later on in the course.
  • Try to use just the application as much as you can. Switching between your computer and your day timer will waste time and increase the risk of missing information.

Productivity Journal: If you’re more of a traditionalist and prefer using something similar to an old-fashioned day timer, try this solution.
To start, get yourself a spiral notebook and label it as your Personal Productivity Journal or your Professional Productivity Journal. (We recommend keeping a separate journal for work and for your personal life, so you can focus on them at separate times, thus maintaining your optimal work/life balance.) Label each page with the day and the date and what needs to be done that particular day. Next, prioritize each task in order of importance. Highlight the top three items and focus on those first. Cross off items as you complete them. Items that are not completed should be carried over to the next page.
You can keep a long-term calendar in the back of the book (or use a three-ring binder with sections) to record upcoming events.

The Urgent/Important Matrix: Managing time effectively, and achieving the things that you want to achieve, means spending your time on things that are important and not just urgent. To do this, you need to distinguish clearly between what is urgent and what is important. This concept, coined the Eisenhower Principle, is said to be how former US President Dwight Eisenhower organized his tasks. It was rediscovered and brought into the mainstream as the Urgent/Important Matrix by Stephen Covey in his 1994 business classic, The Seven Habits of Highly Effective People.

Here is a breakdown of each quadrant.

  • Urgent and Important: Activities in this area relate to dealing with critical issues as they arise and meeting significant commitments. Perform these duties now.
  • Important, But Not Urgent: These success-oriented tasks are critical to achieving goals. Plan to do these tasks next.
  • Urgent, But Not Important: These chores do not move you forward toward your own goals. Manage by delaying them, cutting them short and rejecting requests from others. Postpone these chores.
  • Not Urgent and Not Important: These trivial interruptions are just a distraction, and should be avoided if possible. However, be careful not to mislabel things like time with family and recreational activities as not important. Avoid these distractions altogether.

Critical Thinking: Components of Critical Thinking

Critical thinking is akin to the study of logic. Critical thinking relates to how we make decisions and use our judgment. Critical thinking is more than just thinking about thinking or metacognition. It is also about how we take action. Critical thinking involves many components, lets have a look at four:

Applying Reason
The ability to reason is often considered one of the characteristic marks of being human. Further, the individual’s ability to reason well is a critical thinking skill. Many of the definitions of critical thinking tend to focus on this ability to reason. Reasoning occurs when we use our knowledge of one thing, process, or statement to determine if another thing, process, or statement is true. When we apply reasoning, we use logic to determine “what follows what.” Human reasoning does not always follow logic and is often based on emotional bias.

Open Mindedness
Open-mindedness is the virtue by which we learn. In particular, being open-minded means taking into account relevant evidence or argument to revise a current understanding. It means being critically open to alternatives, willing to think about other possibilities even after having formed an opinion, and not allowing pre-conceived notions to constrain or inhibit reflection on newly presented information. Open-minded inquiry is a central theme in education.

Analysis
In critical thinking the step of analysis helps us to discriminate and access information. Going back to Bloom’s taxonomy, remember that learning occurs in three domains: cognitive, affective, and psychomotor. In the cognitive domain, analysis is the fourth level and a higher ordered thinking skill. Analysis involves the process, as previously mentioned, of discriminating or separating.

Logic
Logic and reasoning are similar but not the same. Logic is the branch of philosophy that gives the rules for deriving valid conclusions. A conclusion is valid if it follows from statements that are accepted as facts. For instance, a logical statement might be, 1 + 1 = 2. This is a rule based on fact. Factual statements are called premises. When reasoning does not follow the rules, we say it is illogical.

Anger Management: Negotiation Tips

Negotiations are sometimes a necessary part of arriving at a solution. When two parties are in a disagreement, there has to be a process that would surfaces areas of bargaining. When a person is given the opportunity to present his side and argue for his or her interests, anger is less likely to escalate.

The following are some tips on negotiation during a conflict:

  1. Note situational factors that can influence the negotiation process. Context is an important element in the negotiation process. The location of the meeting, the physical arrangement of room, as well as the time the meeting is held can positively or negatively influence the participants’ ability to listen and discern. For example, negotiations held in a noisy auditorium immediately after a stressful day can make participants irritable and less likely to compromise.
  2. Prepare! Before entering a negotiating table, make your research. Stack up on facts to back up your position, and anticipate the other party’s position. Having the right information can make the negotiation process run faster and more efficiently.
  3. Communicate clearly and effectively. Make sure that you state your needs and interests in a way that is not open to misinterpretation. Speak in a calm and controlled manner. Present arguments without personalization. Remember, your position can only be appreciated if it’s perceived accurately.
  4. Focus on the process as well as the content. It’s important that you pay attention not just to the words you and the other party are saying, but also the manner the discussion is running. For example, was everyone able to speak their position adequately, or is there an individual who dominates the conversation? Are there implicit or explicit coercions happening? Does the other person’s non-verbal behavior show openness and objectivity? All these things influence result, and you want to make sure that you have the most productive negotiation process that you can.
  5. Keep an open-mind. Lastly, enter a negotiation situation with an open mind. Be willing to listen and carefully consider what the other person has to say. Anticipate the possibility that you may have to change your beliefs and assumptions. Make concessions.

Attention Management: “Eat That Frog”

“Eat That Frog”

There is a saying of Mark Twain’s that aptly defines ending procrastination.

If the first thing you do each morning is to eat a live frog, you can go through the day with the satisfaction of knowing that that is probably the worst thing that is going to happen to you all day long!

Your frog is the task that will have the greatest impact on achieving your goals, and the task that you are most likely to procrastinate starting. Another version of this saying is, “If you have to eat two frogs, eat the ugliest one first!”

This is another way of saying that if you have two important tasks before you, start with the biggest, hardest, and most important task first. Discipline yourself to begin immediately and then to persist until the task is complete before you go on to something else. You must resist the temptation to start with the easier task. You must also continually remind yourself that one of the most important decisions you make each day is your choice of what you will do immediately and what you will do later, or postpone indefinitely.

Finally, If you have to eat a live frog, it does not pay to sit and look at it for a very long time!”

The key to reaching high levels of performance and productivity is for you to develop the lifelong habit of tackling your major task first thing each morning. Don’t spend excessive time planning what you will do. You must develop the routine of “eating your frog” before you do anything else and without taking too much time to think about it. Successful, effective people are those who launch directly into their major tasks and then discipline themselves to work steadily and single-mindedly until those tasks are complete.

In the business world, you are paid and promoted for achieving specific, measurable results. You are paid for making a valuable contribution that is expected of you. But many employees confuse activity with accomplishment and this causes one of the biggest problems in organizations today, which is failure to execute.
